▌ Commercial strategy for agency founders

CHAOS
OVER.

Scaling your business doesn't have to feel this hard.

If growth is inconsistent, pipeline is founder-dependent, and your proposition shifts depending on who's asking, the problem isn't effort. It's the system underneath.

What I do.

The proposition

I go in, find what's actually broken, and build the commercial system your team can run without you.

01
I start with the diagnosis
Most agency founders are too close to their own business to see it clearly. I'm not. The Chaos Scan tells you what's actually holding you back. Not what's comfortable to hear.
02
Commercial engines designed around people
Not a strategy deck that lives in a drawer. A working commercial system, commercial operating cadence, bespoke dashboard, processes all built around your team, your target audience, and the way your market actually buys.
03
Your team owns it
That's the whole point. Not dependency on me. Not another consultant who needs to be there for it to work. An intelligent system your people can run and improve.
04
I stay close if you need me
Some founders want a thinking partner long-term. Someone who knows their business, challenges the assumptions, and calls out what's slipping. I can do that too, a partner when you need me.

Who this is for.

The fit
▌ The honest version

Good at the work. Frustrated by the growth.

You built something real. Ten to fifty people. A team that delivers, and clients that keep coming back. But the business still feels harder to run than it should. And if you're honest, too much of the new business is still coming through you.

That's not a talent problem. It's a commercial system problem. And it's fixable.

You're the agency founder or MD, the one the pipeline runs through, whether you want it to or not
Revenue is inconsistent. A good month stops you from doing new business. A quiet month brings the Sunday dread back
You might feel like your proposition works. But if it means different things to different people, or it's not landing with clients and prospects, there's work to do. If you can't always explain it clearly, neither can your team.
You win work reactively. When it comes in, great. When it doesn't, there's no clear system to turn to
You're between 10 and 50 people, past survival stage, not yet at the point where commercial is properly systematised
You've had the strategy conversations before. What you haven't had is someone who helps you actually build the thing
[ Not for everyone ]
If you're looking for someone to do the selling for you, or if you want a strategy deck and nothing else, I'm probably not the right fit. I work with founders who are ready to look hard at what's actually going on and do something about it.

Why I do this.

Built from 20 years in the room

Chaos Over is the result of learning, painfully, what actually works and what doesn't. Two decades building & scaling a digital product consultancy.

01 / The pattern

Most agency growth is accidental.

Work comes in through relationships. Through the founder's reputation. Through luck. That's not a commercial strategy, it's a vulnerability. When the founder steps back, when referrals dry up, when a key client leaves, there's nothing structural underneath to hold it.

02 / The problem with most advice

Strategy without execution is expensive therapy.

I've watched founders sit through two-day offsites, pay consultants to produce positioning documents, and walk away with nothing that changes. Not because the thinking was wrong. Because nobody stayed to build the thing. That's what I do differently.

03 / What I know

Growth feels harder when the market can't read you clearly.

Proposition, pipeline, proof, and process — when these four things work together, new business stops feeling random. When they don't, founders find themselves in the same conversations, winning inconsistently, working harder than the results justify.

04 / The name

The name is a promise.

Chaos Over. Not chaos eliminated, that's not agency life and its not fun. But chaos made manageable. Pattern recognised. System built. The feeling that things work differently now. That's what I'm here to deliver.

Founder, Chaos Over
"I've been inside the chaos. I know the Sunday dread. I know what it feels like to be the reason your agency can't grow without you. Chaos Over is everything I wish I'd had."
Sukhi spent 20+ years building a digital product and design agency — through all of it: fast growth, difficult years, a merger, un-merged and an exit. He's seen what works commercially in agencies and what looks good in decks but doesn't survive contact with reality.

Chaos Scan

Diagnostic workshop

Find what's actually broken. Before you spend time fixing the wrong thing.

A week-long working session. Structured, practical, and honest. I go through everything from proposition to commercial cadence, what proof you have for prospects, and what's working and what isn't. You come out with a Chaos Score, a clear map of where prospects hit friction, and a prioritised set of things to fix.

It's not a comfortable session. It shouldn't be. But it's the one thing that makes everything after it faster and more accurate.

[ What's included ]
  • Commercial health diagnostic across 8 key areas
  • Client & lost client interviews, why did they choose or not choose you.
  • Pipeline and founder dependency mapping
  • Chaos Score rating to work from.
  • Priority action plan for the next 90 days
Format: Week long programme of work

System Build

The build phase

A bespoke commercial system your team actually owns and can run.

Here's what happens. You build the system. The system is working. The pipeline is moving. The team own it. Things feel different. And then a big client lands. Or a difficult project takes over. Or you hire someone and spend three months getting them up to speed. Or it's Q4 and everyone is heads-down on delivery.

The new business rhythm slips. Quietly, at first. A week without outreach. A follow-up that doesn't happen. A referral conversation that gets pushed to next month. Before you know it, you're back where you started, not because the system broke, but because nobody was minding it.

(I sometimes work with key partners, bringing in the right support where needed - because everything I do is bespoke to you, this isn't a one size fits all)

[ What's included ]
  • Proposition clarity and market positioning
  • Messaging that the whole team can use
  • Intelligent Automation where you need it
  • Scorecard creation and qualification calculator
  • CRM approach and reporting rhythm
  • Proof structure — case studies, credentials, credentials in use
  • Handover and internal training for the team

Calm Flow

Ongoing partnership

Close enough to be useful. Not close enough to create dependency.

Most retainer relationships look like this: a call once a month, a slide deck, some observations, an invoice. The founder nods along. Nothing really changes. Two months later they're wondering what they're paying for.

Calm Flow is built differently. The touch points are more frequent, more direct, and more focused on the thing that matters, whether the commercial engine is actually running, whether the team are doing what they said they'd do, and whether the business is moving in the right direction. Think of it as having a fractional CCO in your corner.

Someone who knows your business, has seen what you've built, understands where you're trying to go, and keeps you accountable.

[ What's included ]
  • Monthly commercial review and challenge session
  • Keeping you and your commercial team accountable
  • Pipeline health, conversion review and pitch support
  • Sounding board for pitches, proposals, and new opportunities
  • Fractional CCO in your corner, when you need it
  • Monthly board meetings*

* £2,700/month includes monthly board meetings

Format: Monthly retainer · Minimum 3-month commitment

Growth feels harder when the market can't read you clearly.

The goal is not more noise. It's a stronger signal. A Chaos Scan is done just under a week and tells you exactly where the friction is. Most founders find it's the clearest picture they've had of their own business.
